The problem
This ecommerce agency's delivery model, like most agencies, ran on repeatable but heavily manual processes. Mapping a single client engagement from signed deal to finished build involved dozens of individual steps and handoffs, much of it undocumented and living in individual team members' heads, which made it hard to know where AI or automation could meaningfully cut effort without risking delivery quality for its DTC and B2B ecommerce clients.
The solution
Eclipse mapped the agency's full delivery workflow end to end, interviewing delivery leaders and individual contributors to document who does what, on which systems, and where work was getting duplicated or delayed. From that map, Eclipse built and deployed the highest-priority AI and agentic automations directly into the agency's existing delivery tools, with the agency using AI to transform its own operations before turning that same AI-native delivery model into a service it could sell to the ecommerce brands it already serves.
The impact
The agency now turns around client builds faster, with far less internal coordination overhead across the steps that used to be handled by hand. It has also started packaging its own AI-native delivery model as a new offering for its client base.
